On Wednesday of orientation week, I meet with each department, one at a time, and say, “Now before we open this hotel, let’s imagine that your group has a day just to relax, to do something together. What might you do that would be enjoyable? Who has a suggestion?”
In almost every case, someone will say, “We could go on a trip together.”
“Sure, that’s a good idea,” I say. “Where would you like to go for a day trip?”
After discussion, they settle on a nearby attraction of some kind.
“How will you get there and back?” I ask.
The answer is usually to rent a bus for the day.
“Okay, now let me shift gears,” I continue. “Your department is starting on a journey. Where do you want to arrive in, say, six months? Where are you headed as a group?”
“Well,” people usually respond, “we want to be the best.” The wording varies from place to place, but the underlying message is clear.
“Do you all agree on this?” I probe. “Are you sure you want to be the best at what you do?”
“Yes!”
“Okay, now you have your own objective. The other day I talked about the company’s objectives. But you’re getting more specific. Tell me what ‘being the best’ means to you.”
Answers rise up: “We want to be the cleanest.” “We want to be the friendliest.” “We want to be the most efficient.” “We want to be respected.” As they talk, I write their answers on a flip chart.
And then I’ll often interject, “Along with all these, don’t you want to have fun too?”
“Oh yes—that too!”
Eventually I ask the department manager to stand up. “Here is your leader,” I say. “Do you know what his role is? I’ll tell you: his role is to help you do the things you’ve just listed. He will help you achieve the department objectives.
“And sometimes that will mean not allowing you to settle for less than what you’ve outlined here. If, for example, you hear him saying, ‘Hey, folks, we’re not being the cleanest, like we said we were going to be,’ don’t get upset with him. He is merely calling you back to your overall goal of being the best. And if he notices that someone is not interested in helping your group reach that goal, part of his job is to weed that person out. You’re on a mission, and no one can be allowed to sabotage that.”
